The latest NASSCOM landscape report shows a 3.7× jump in India’s GenAI startup base in a single year. That growth comes from teams that work in tougher conditions than peers in the US or Europe. Compute stays expensive, funding moves cautiously, and customers still expect systems to hold up in messy, real deployments.
Those constraints push engineers to focus. Teams remove waste early and test decisions against live traffic. Every layer in the stack has to earn its place in production. The market enforces that discipline.
Indian teams build for environments that strain software from the moment it ships. Many users have limited experience with complex interfaces. Devices span a wide range of capabilities. Language habits change quickly across regions. Retention depends on systems that feel reliable from the first interaction.
Global buyers now care a lot more about unit economics and dependable behavior outside controlled settings. India already builds to that standard, which gives these teams an edge as AI adoption moves from experimentation to day-to-day operations.
Constraint as a Market Reality
EY did a survey where they found that a large share of AI firms sit in the middle of the maturity curve in India, experimenting with pilots but still working out change management and day-to-day integration, and updates. Indian teams don’t operate in a market that absorbs new software easily. AI tools sit next to systems that have been in place for years. Review the stack against real usage
The goal here is simple: stop guessing which parts of your AI stack matter. Track what gets used, where it breaks, and what leads to outcomes. Everything else is a candidate for removal or redesign.
You can set it up like this:
- Instrument every AI action with real event data
Pick one tool like Mixpanel or Heap, or Amplitude that tracks user events, and make it the single place where you see AI behaviour. Define stable event names for each AI action (answer_generated, summary_requested, ticket_routed, etc.) and attach context: feature, model, latency bucket, device type, and any key flags. That gives you a live map of what users actually trigger, giving a chance to debundle and keep the plans direct and useful.
- Use separate keys or identifiers per surface and webhook
For each AI surface or integration, use distinct API keys, secret keys, or event prefixes so you can see which flows carry traffic and which ones stay idle. - Get marketing and product to read what users actually do and say
This is not just an engineering exercise. Marketing and product should look at sessions, transcripts, and funnel views together. Which prompts show up most often? Where do people stop midway? Where do they rewrite the same query five times? That review tells you which flows deserve more investment and which ones confuse users.
- Run a focused audit sprint instead of a big internal “data project”
Block one to two weeks. Define a short list of questions upfront, for example:
– Which AI actions fire most often?
– Where do we see the biggest drop-offs?
– Which paths correlate with retained accounts?
Wire the events, ship the tracking, then spend the last days answering those questions and cutting or shrinking anything the data can’t justify. You can see which parts of the stack earn their keep and which ones only exist because someone had a nice idea in a sprint months ago.
Align AI spend with unit economics
In a frugal environment, every extra token, every bigger model, and every blind “let the AI think” call shows up in your gross margin. You want a simple rule: The model path for a workflow has to make sense against what that workflow can earn. In your actual P&L.
For each major AI action (ticket resolution, lead scoring, QA, report drafting), work out the full cost of that call: model price, context length, retries, and tools. Letting an LLM “reason” its way through numeric work, pricing logic, or rigorous academic content is bad economics and bad product. The model should orchestrate those, not replace them.
To tie it all this system can be connected to your overall dashboard to track infra statistics: AI-driven revenue or saved cost, AI infra cost, and a rough “AI margin” per product line. If a feature shows high usage and decent satisfaction but crushes margin, you either move it to a leaner path (smaller model + tools) or you increase the price on the slice of customers who need it. Employers get high-volume hiring at lower overhead, and workers use a channel they already understand.
